Fill Rate Is a 4 a.m. Promise

People talk about case fill as if it were a monthly KPI. On a produce and cold-chain dock, fill rate is a 4 a.m. promise. The retailer cut-off does not care that your picker called out, that a reefer unit ran warm on the inbound, or that a buyer changed the order at 9 p.m. The dock either gets the cases or it does not. The store either has lettuce or it does not.

What 98.1 percent actually means

At Northline we run five DCs at a 98.1 percent network case-fill rate. That number is not a stretch goal on a slide. It is the floor we defend every night. The gap between 94 and 98 is not a few process tweaks. At Harborfield it took eight years to climb from 94.6 to 97.4, and most of that climb was staffing, slotting, and inventory accuracy, not a new WMS feature.

The last points are the expensive ones. They live in substitute discipline, in how you treat short-dated product, and in whether supervisors walk the line before the first trailer seals. Software helps you see the hole. People close it.

Labor is not a cost line. It is the promise

Every DC I have run well has had a serious partnership with the people on the floor, including Teamsters shops. You do not get 4 a.m. reliability by treating headcount as a residual. You get it by staffing the night for the order book you actually have, by briefing in the language the crew speaks, and by making safety non-negotiable enough that people trust the overtime ask.

OSHA recordables down 34 percent network-wide is not a side quest. It is how you keep experienced pickers on the floor instead of losing them to injury and turnover. Fill rate and safety are the same operating system. Break one and the other follows within a quarter.

When someone asks me what a COO of cold-chain logistics owns, I do not start with strategy. I start with the promise at 4 a.m.: the right cases, the right temperature, the right people on the dock. Everything else is how you keep that promise when the night goes sideways.
